Overview
GoCardless made bank payments accessible to businesses that previously found Direct Debit difficult to adopt. It started with a narrow collection problem, built an API around bank-payment infrastructure, and expanded through accounting integrations and international payment schemes.
The company continues to operate. Mollie completed its acquisition on 1 September 2026; GoCardless remains a brand led by co-founder Hiroki Takeuchi. This case concerns the economics of building payment infrastructure and its consolidation into a broader provider. An acquisition alone does not establish product failure.[14]
Founding Story
Hiroki Takeuchi, Matt Robinson and Tom Blomfield founded the business in 2011. It joined Y Combinator’s Summer 2011 batch.[21] Companies House records incorporation as Groupay Limited on 17 January, with the name changing in August. Its early idea addressed the awkward work of collecting money for groups, including student societies and football teams. The founders then focused on businesses collecting recurring payments.[1][2][3]
Takeuchi recalled that they “were first-time founders, all in our early 20s.” That background helps explain their original focus on a familiar collection problem. It does not explain the later cost of serving a regulated payment network.[2]
By 2012, the product gave small businesses an API for Direct Debit. Robinson described the problem plainly: “Collecting money, whether for business or from friends, is a nightmare.” The advantage came from packaging an established payment method into something a smaller merchant could use without building its own bank integration.[3]
By 2017, Robinson had left to found Nested, while Blomfield was at Monzo.[22]
The shift also changed the buyer. A society organizer might need occasional collection. A subscription business needs reliable collection every month, reconciliation with invoices, and help when a payment fails. Those repeated needs created opportunities for software integrations and additional services.

What They Built
GoCardless handles recurring and one-off bank payments through Direct Debit and open banking. Its software connects collection to business systems, rather than leaving merchants to track invoices and bank events separately. Xero integration lets businesses connect accounting and collection; Zuora connects the same infrastructure to subscription billing.[5][6]
Expansion brought more than additional checkout methods. Nordigen offered bank-account data connectivity, while Nuapay added capabilities for sending payments. These functions address different jobs: reading account information, collecting an amount, and disbursing funds are separate operations with different permissions.[8][10]
The surrounding tools are substantial. Protect+ combines fraud screening, account verification and monitoring. In July 2026, GoCardless described live Recurring Pay by Bank with Direct Debit fallback, plus improved Success+ retry reporting. A rebuild must account for those existing capabilities before claiming an unmet recovery problem.[17][15]
These additions create a useful distinction for a new product. A provider can explain its own payment. A merchant may still need to connect that event to an invoice, another provider's settlement, and a fee file. Whether that remaining work deserves a separate product depends on the merchant's actual systems.
Market Position
Target Customers
The early API served smaller businesses collecting recurring amounts. Accounting and subscription integrations later put GoCardless inside existing business workflows. The operational needs range from collecting membership fees to handling enterprise billing; the same payment rail does not imply identical support or integration costs.[3][5][6]
Market Size
Processing volume demonstrates usage, not the revenue available to a new entrant. In FY24, the Group and its sister company GoCardless Inc. processed £39.6 billion for over 94,000 organizations. The FY25 release reports Group processing volume of £79.2 billion, partly reflecting Nuapay. These are period-specific company figures with different stated scopes.[11][12]
Mollie's completion announcement describes a combined customer base exceeding 350,000 businesses across more than 30 markets. That figure belongs to the combined group. It is neither GoCardless's standalone customer count nor a reachable market for reconciliation software.[14]
Competition
Stripe competes for merchants' payment and reporting needs. Its Balance Summary exports cover payments, refunds, disputes and fees. GoCardless competes with its bank-payment specialization and integrations; a merchant's choice depends on payment mix, contracts and workflow, rather than one universal fee comparison.[18][16]
For a cross-provider operations product, Gr4vy is a more direct alternative. It advertises consolidated provider analytics, settlement reports, fees, payouts and reconciliation detail. Provider neutrality therefore does not establish an uncontested market. An invoice-level evidence workflow must show an advantage over both native reports and existing orchestration products.[19]
Business Model
GoCardless charges for payment processing and offers higher-priced feature tiers. Wired recorded a 2012 price of 1% capped at £2. That is historical pricing.[3]
The current UK domestic schedule lists Standard at 1% plus 20p, capped at £4; Advanced at 1.25% plus 20p, capped at £5; and Pro at 1.4% plus 20p, capped at £5.60. Prices exclude VAT, and larger transactions can attract an additional fee. Enterprise terms and payment types can differ.[16]
This model links revenue to merchant activity. Processing more money can increase revenue, but it also requires support, infrastructure and compliance. The published results show why volume and profit need separate treatment.
Traction
For FY24, covering July 2023 through June 2024, GoCardless reported £126.8 million in revenue and a £35.1 million net loss, down from £78 million. Its release linked improvement to growth and cost reductions in the previous financial year's final quarter.[11]
The April 2026 FY25 release reports £160.9 million in Group total turnover, 22% above its stated comparative, and a 27% reduction in net losses. That turnover measure should not be compared directly with FY24's £126.8 million revenue headline. The acquisition of Nuapay also changed the business being measured.[12]
The first adjusted EBITDA-positive quarter covered April–June 2025. The October announcement marked those figures as unaudited. FY25's later release still reported annual net losses and expected a first adjusted EBITDA-positive year in FY26. A positive quarter and a profitable financial year are different claims.[20][12]
Post-Mortem
GoCardless's published results show the cost of scaling infrastructure while expanding its offering. The cost-reduction letter proposed roughly a 15% reduction in the cost base. Around 17% of roles were affected, including about 135 redundancies and 15 roles proposed for relocation to Riga. The affected-role percentage is not the percentage made redundant.[9]
The FY24 results place those measures in the final quarter of FY23. Lower losses followed alongside revenue growth. These sources support an operating adjustment; they do not establish that the original collection product lacked demand.[11]
Distribution helps explain continued growth. Accounting and billing partnerships put collection inside the systems merchants already use. Nordigen and Nuapay broadened the functions GoCardless could provide. The resulting business required more capabilities and operating work than the original small-business API.
Mollie brought a complementary product portfolio. Its announcement says the combination pairs card and local payment methods with GoCardless's bank-payment expertise. Linklaters described the proposed transaction at €1.1 billion in December 2025. That deal value and the earlier dollar-denominated fundraising valuation are different measures; neither alone reveals investor returns or proves distress.[13][14]
The outcome leaves a specific opportunity to investigate. Merchants with multiple providers may need clearer evidence for an invoice that failed on one rail and settled on another. Their buyer needs are narrower than building another payment network. Existing reporting tools make the burden of proof higher.
Key Lessons
- Solve a repeated operational problem. Recurring business collection created ongoing needs for invoice matching and exception handling.
- Use distribution that carries context. Accounting and billing integrations connect the payment to the business job it serves.
- Keep financial measures separate. Processed volume, turnover, annual losses and adjusted quarterly EBITDA answer different questions.
- Match expansion to operating capacity. Additional payment functions can grow revenue while increasing the work needed to deliver them.
- Prove the remaining workflow. A new reconciliation product needs observable savings over tools that customers already use.
